HR Project - How to improve employees appraisal?

This project comes from an observation that internal appraisal was not structured and employees felt a bit forgotten.

 

My role and approach was to understand the business and employees point of views, by facilitating workshops, conducting user research and map the actors, business goals & limitations.

Focus group and online survey with employees, helped me to create a general customer journey highlighting the pain points. After the first understanding phase, I identified 3 types of users.

Interviews with experts, and research on existing softwares gave me an overview of what and how the others were doing it. One of our constraint was to create the process best suitable to our own needs and price affordable, this was not available in the market for a small creative company.

What can we do inside our company to improve the appraisal process of our employees?

I led co-creation sessions with my colleagues in order to prioritize with them the pain points in priority versus effort to implement. I gave people the opportunity to express and participate in an HR project. This exercise was relevant for me and validate my thoughts and gives me other ideas to explore.

After mapping the overview of the process in a customer journey map, I detailed each situation in different maps to highlight interaction and actors (before, during, after). The overview gave me insights to take in consideration during all the steps, like the hiring process, the first day and the ongoing till the last day.

I presented the process and explained, why, what and how things should be implemented. It start by setting employees SMART objectives, track them on Trello, ask specific questions to the different type of users, apply a 360º feedback and define a specific user experience for each steps.

 

Employees will have review from their first day then in 3 months and 6 months which is the legal period for it and then annual review with constant feedback will help to keep their motivation and reach their goals. Rewarding employees is an important aspect of the process.

This approach help me to highlight all the process link to it and take strategic decision on what to tackle.
